In my SmartBrief article “How leaders can teach their teams to become more creative,” I proposed a tune-up of the approaches used in many workplaces to generate ideas. After all, ideas are oxygen for problem-solving. Yet, great ideas aren’t enough. As leaders, we need to complete the process and make sure there’s a robust ideas-to-actions machine operating on our teams and in our organizations.

Here are some approaches to help strengthen the flow of ideas into actions in your workplace.

First, identify the blockers slowing ideas-to-actions flow

For a moment, assume we’ve solved the novel idea-deficit problem that exists in too many organizations. It’s time to focus on what keeps ideas from jumping off the page and into real life.

Lack of a filtering mechanism

A clear strategy and supporting goals are the ultimate filtering mechanisms — allowing individuals and groups to assess what to do and what not to do. When the strategy is vague or goals lofty and not actionable, every idea seems equally good or bad, generating an idea-to-actions paralysis.

Assess: How clear are your strategy and priority goals? Can your team members use these as filtering tools to decide what gets done and what gets ignored?

Project overload

Either due to vague strategy or senior leaders badly out of tune with the realities of workloads in organizations, it’s common to find environments where the priority projects exceed the available resources. This project overload mentally and physically exhausts team members and makes sure other potentially impactful ideas are parked permanently out of sight.

Assess: Is your team exhausted by priority project overload? Is the team not taking on new ideas for fear of making their situation worse?

Misguided measuring systems

The adage “What gets measured gets done” remains relevant and is often strengthened by off-kilter compensation systems that promote unexpected behaviors.

One team was preoccupied with over 60 key performance indicators. They spent so much organizational energy just trying to capture and report on these measures that management ignored fundamental marketplace shifts despite employees’ suggestions and customers’ pleading.

Assess: Are your measures generating data fog? Are they obscuring your team’s view of new ideas and innovations that are critical to strategic success and customer satisfaction?

5 ideas to help power your ideas-to-actions machine

After assessing and addressing the above blockers, it’s time to focus on changing the working environment to support a better ideas-to-actions flow. Not surprisingly, much of the heavy lifting is owned by an organization’s managers and leaders.

1. Accept your responsibility for ideas-to-actions

Leadership must be the catalyst, acknowledging their principal role is to create contextual clarity (strategy/goals) and empower smart people working together in a fear-free environment to drive the right ideas off the whiteboard and into action.

This isn’t a program-of-the-month initiative; it’s a fundamental shift in leading, empowering, sponsoring, rewarding and coaching. And it happens at all levels, from front-line managers to the C-suite.

2. Drive out fear

The late, great management thinker and quality guru W. Edwards Deming is more relevant every passing day with his 14 Points for Management. Point No. 8, “Drive out fear,” is the best three words of advice you’ll receive in your management career. In Deming’s words:

“The problems fear creates result in bad data, ineffective decision-making, and the destruction of joy in work.”

This latter issue, the “destruction of joy in work,” saps the desire of many to strive to make a difference with new initiatives.

Spend time connecting with your team members. Redouble your efforts to create mutually valuable one-on-ones. Flex to meet their communication needs. Listen fiercely, and use questions to draw out their ideas.

While this management guidance is good for every situation, one of the side effects of driving out fear and creating this context-clear, quality working environment is the increase in people’s willingness to try new things. Trying new things is the raw material of a healthy ideas-to-actions environment.

3. Bring your firm’s “experimentation” value to life

Raise your hand if you’ve heard a manager or leader say, “We value experimentation here,” only to later penalize people who led failed experiments.

I consulted for a firm where leaders trumpeted values of innovation and risk-taking, yet when I asked about examples that resulted in successes, no one could not point to any. The firm’s struggles were partially explained by the lack of healthy behaviors promoting ideas-to-actions.

It’s imperative to reinforce a culture that rewards learning through experimentation. Succeeding with this cultural shift involves measuring success differently —evaluating employees for their willingness to try new approaches and translate insights gained through failed experiments into new actions.

4. Cure the “new ideas lead to more work” mindset

A culture rich in ideas is indeed a culture where new work is constantly identified, yet there’s a difference between more work and new work. Good ideas lead to new work.

Everyone, especially managers and organizational leaders, must remain vigilant in killing pet projects and initiatives that don’t have a powerful reason for being. It takes courage to say “No” or hit the “Stop” button on something in motion. It also takes reinforcement of the experimentation value described above. If there’s a penalty for killing initiatives, the ideas-to-actions flow will stop.

5. Use a multiple-horizon approach for your ideas-to-actions portfolio

Not every project has an immediate payback, nor should it. It’s imperative to split initiatives into different time horizons and support them accordingly. An activity that promises short-term gains through process improvement is managed differently than one that is a deep exploration of new technologies or markets.

The former demands fast execution, and the latter nurturing and incubation. The right environment will encourage exploration across multiple time horizons.

From the school of “you know it’s working when you see it in action,” here are some healthy behaviors to look for in your ideas-to-actions environment.

1. Successes and failures are treated with equal enthusiasm

Everyone recognizes that the path to success winds through failures and misfires. The premium is on the process of learning on the road to successful outcomes.

2. Managers serve as accountable sponsors for initiatives

I love when managers are on the line for an initiative’s success. Serving as an accountable sponsor challenges the manager to knock down barriers and pave the way for a team’s success. Additionally, for projects that cross boundaries, managers are challenged to build or strengthen relationships in other areas and help ensure the satisfaction of all stakeholders.

3. Advanced problem-solving techniques are on display

Much of the problem-solving that takes place in organizations reflects convergent thinking. Individuals and groups converge on an issue using approaches that are familiar, yet when faced with novel situations, convergent thinking doesn’t work.

In one organization I worked with, individuals spent a good deal of time framing and reframing problems and then challenging each other to generate wild ideas based on the different frames.

In another, the focus was on studying organizations and their customers in faraway markets to learn how others had solved analogous problems.

For your ideas-to-actions machine to yield great results, novel thinking is essential in the process of problem-solving. Coach your teams in this area for maximum effectiveness.

4. Ideas-to-actions flow is measured and monitored

As described above, our measurements breed positive and negative behaviors, so be careful here. Monitoring the flow of ideas to actions and then to impact is essential. Just be careful to not put undue weight on short-term gains and incremental fixes at the expense of inventing the future. Measure learning, and also measure failures that lead to learning and success.

The bottom line

Ultimately, healthy working environments create mechanisms for ideas to be evaluated and turned into actions. The work of managing and leading in today’s world is all about empowering motivated people to create something new, whether it’s a product, service or process.

An organization’s leaders need to work unceasingly on a culture that eliminates fear and promotes creativity that leads to impact. Is it time to tune your ideas-to-actions machine?

Managing Negativity at Work

“Between stimulus and response lies a space. In that space lie our freedom and power to choose a response. In our response lie our growth and our happiness.”

This is one of my favorite quotes, most often attributed to Viktor E. Frankl, Holocaust survivor and author of Man’s Search for Meaning. It holds an answer to managing negativity in the workplace. But first, I want to be clear about negative thoughts and emotions.

It’s okay to feel anger, worry, and sadness. It’s okay to be mad. It’s okay to get upset. We all experience a spectrum of feelings throughout the day. It’s normal. Besides, the more we squash negative emotions, the more they appear. But we can learn how to respond when we want to hold onto those negative emotions.

The first step is to acknowledge that we all feel big feelings, then feel compassion for yourself when you have them and, eventually, for others when they do.

Recognize Negative Tendencies

We all have natural negative tendencies and thought patterns. So don’t beat yourself up—or at least try not to. Recognize these leanings and attempt to catch yourself before you go into your habitual swirl of doom. You know what that looks like. You might be one of those who identify what’s wrong before you recognize what’s going well. Perhaps you like to vent—a lot. Or, if you are like me, you get defensive when you get feedback and see it as a criticism. These knee-jerk reactions can go completely unnoticed by us because they are ingrained habits and impulses—learned behaviors we acquired long before we were functioning adults.

The key is to acknowledge a feeling and then identify if your reaction to it will be helpful or unhelpful. We obviously don’t want to act out negatively or do something that’s hurtful. But sometimes our natural tendency does exactly that.

I’ll give you an example. Last week I was triggered by one of my colleagues who provided input on a strategy document I wrote. The comments, I felt, were not useful. Instead of dismissing them as a reflection of the person’s own issues, I was triggered and unleashed. I felt annoyed and wanted others to feel my irritation and validate my frustration. So I immediately texted and called a couple of my closest colleagues and complained. I distracted myself from the issue at hand and got wrapped up in a negative cycle of judgment and griping. And while my peers understood and empathized, I can only imagine that my rant did not put a positive spin on their day; perhaps it even impacted them later on. It was not an issue that I was triggered, but it was that I let it play out with my teammates and truly created a negative work environment. Not helpful and not fair—to myself, my peers, or that clueless colleague who was trying to give me some honest feedback.

Don’t Gossip

Here is a confession: I struggle with gossip. I want to follow the Golden Rule. If I hear someone speaking negatively about someone or something else, I don’t want to participate or share a juicy story of my own. But I usually do. I sympathize and likely continue enabling the rumor mill. Why? I also struggle with being direct, so gossip is an easier way for me to process my feelings. Great job, Brit, on being self-aware. But I need to take this a bit further.

Really, the better course of action is to either not participate or change the subject. Have more empathy and compassion for those who are at the center of the story. We are all just trying to do the best we can with the information we are presented with at the time.

Goodbye to Toxic Positivity

Toxic positivity is as bad as gossiping. It can be used to gloss over any unpleasant truths in the workplace. Rarely are statements such as “it could be worse” or “don’t stress” or “look on the bright side” helpful to the individual who is having a bad day, for whatever justified or unjustified reason. Toxic positively feels a bit like gaslighting—as if the other person’s feelings don’t matter or aren’t appropriate.

As with gossip, the answer is empathy and compassion. How do you show empathy and compassion? Through listening with the intent to understand, validating those strong emotions, and offering support—even if it’s just an ear.

Flip the Negative Script

A very close friend of mine and I work together. We use a technique to manage negativity so we can help each other share strong feelings but also get some forward momentum. If this person calls wanting to air out grievances, I ask, “Do you want to talk to Work Britney or Friend Britney?” My response is different based on who this person wants to talk to. If it’s Work Britney, I’ll say something like, “Want to work out a solution together?” If she is looking for a friend, I’ll say, “Dude, that stinks. I’m here for you.”

You can use this technique with your people. Let them know you’re going to wear different hats based on their need. This way, you can either play the role of boss or lend a friendly ear. I’ve asked my leaders in the past to do this. It’s helped me be able to share my feelings and then make a plan–which often means being more direct with the object of my aggravation.

Find a Release Valve—A Healthy One

People call work a “pressure cooker” for good reason—we all need a release valve. But you need to find one that works for you. Maybe it’s journaling, or exercise, or yoga—whatever helps you process the big feelings. But watch out. Doom scrolling, gossip, toxic positivity, and other nefarious habits that cause more self-harm may seem to be effective release valves, but they clearly only perpetuate the negative cycle on yourself and others.

Set the Tone

Leaders have more influence than they realize. Just consider that a poor relationship with a leader is the top reason people leave a job. You can flip this dynamic on its head by asking people how they are doing, what problems they are facing, what’s their biggest challenge.

Just as important, you can set the tone for these conversations. Instead of focusing on the negative, you can ask people about their big wins in the past week. I recently asked my people what their best day at work was in the past six months. Smiles began appearing on every face. Their brains were working hard. Then they shared great stories—and the whole nature of the conversation changed.

You Be the Example

A leader’s job is to manage the energy in the workplace. If there is negativity everywhere, notice it, acknowledge your role in creating or perpetuating that environment, and make a conscious decision to do something different.

It’s an unrealistic attitude to think every day is going to be unicorns and rainbows. Just do your best to be more mindful of negative patterns. Craig Weber calls it “Catch It, Name It, Tame It.” Meanwhile, “Catch people doing things right,” as Ken Blanchard would say. Celebrate the small wins. Celebrate when things go well. And little by little, you’ll change the environment.

It all goes back to the Frankl quote. “Between stimulus and response lies a space. In that space lie our freedom and power to choose a response. In our response lie our growth and our happiness.”

We have a choice. Do we want to bring people down or lift them up? Do we want to share the latest gossip or simply move on with our day? Negative emotions are shared by all of us, but a negative environment doesn’t have to be. We have the power to create more shared experiences that are positive. It’s about asserting our freedom and remembering that we have a choice in our response—and then choosing the path that leads to our growth and happiness.

How to Avoid Hidden Time Sucks (While Still Being a Good Colleague)

Think about the last time you had a really productive day—when you made a number of important decisions, crossed off key to-dos, and reached out to a few new connections. That felt good, right? Now think about a day when you felt as if you got nothing meaningful done. Maybe you sent out next steps after a series of back-to-back meetings, spent half a day listening to your coworkers vent, or researched Slack icebreakers instead of industry trends. At the end of that day, you weren’t sure what you’d accomplished, but you certainly felt very busy doing it.

You had the same amount of hours on both of those days, but in one scenario, you were in control and crossed off tasks that had a bigger impact on your company or career. In the other, unexpected distractions and assignments that don’t clearly ladder up to larger goals took up much of your attention. The latter are what I call distractors and fillers: the extraneous tasks and time sucks that prevent you from doing work that matters.

There are three phases to taking back control of your time: assessing how you’re spending it, deciding what you should keep doing, and learning to say no to everything else while still being a team player. The last part is often the trickiest because being helpful at work and nurturing relationships with your coworkers are both vital to your career growth. The key is to be mindful and kind about the choices you make.

Here’s a simple roadmap to help you reprioritize your time while still being a good colleague:

Phase 1: Assess your time.

Before you do anything else, you’ll need to take notice of your distractors and identify your most common time fillers.

Distractors are tasks indirectly related to your work that prevent you from focusing on your priorities. They’re inevitable but not always proportionate. Women, for example, are often loaded with the additional roles of emotional therapist, culture builder, and conflict resolver. And distractors tend to revolve around people and culture—like getting stuck in never-ending conversations or recognizing that an employee needs a pick-me-up. In a silo, these tasks can serve an important purpose in helping people feel connected, but they become a problem when they take over your to-do list. Write your distractors down.

Fillers are tasks that are directly related to work but often aren’t highly valued and don’t help you advance your career. In other words, they’re not the kinds of projects that lead to recognition, raises, or promotions. Instead, they include “office housework” items like scheduling the follow-up meeting, taking the notes, or otherwise being the memory keeper, organizer, or person who keeps the trains on track but goes unnoticed. List these fillers out, too.

Phase 2: Decide what to keep doing and what to stop.

Look at your list of fillers and distractors and start to evaluate how essential these items are to realizing your career goals. As you look at each task, ask yourself these questions:

  • Does this support one of my personal or professional goals?
  • Is this a fundamental part of my job description?
  • Does this give me access to a valuable connection or a different part of the business?
  • Does it bring me joy?

If you answer “yes” to at least one of the questions, then there’s room for that item on your to-do list and it’s worth making time for it. If not, add it to your “to-don’t” list.

Now, I wish you could just add stuff to your to-don’t list and—poof!—it disappears. Some things you might be able to just stop doing. Others may require buy-in from your manager or delegation to someone else. For each item on your to-don’t list, add the first thing you need to do to get it off your plate. For instance, next steps could include: call the head of a task force to discuss stepping down from a committee role or set up a conversation with your manager to discuss your goals and priorities.

Phase 3: Get comfortable with saying no—and learn to do it kindly.

Saying no—and doing it with kindness—is the most important skill you can learn to keep time sucks like the ones you identified in the previous steps off your plate in the future.

When one of those distractors or fillers pops ups, decline with confidence. Start with, “Thank you,” instead of, “I’m sorry,” because you don’t need to apologize for turning down a request. Say, “Thank you for the opportunity,” or, “Thank you for thinking of me,” and then add that you’re at full capacity right now.

If the request is coming from a client or your boss, you might not be able to say no outright, but you can still be intentional about your workload and say, “Yes, I can do that, but it will take the place of X. Are you OK with that?” If this is coming from a close colleague, you may want to be specific about why you can’t do it. If you’re feeling generous, you can always offer a different timeline (“I will be free in July”) or a smaller assist, such as sharing research on a smaller piece of a project that needs to be done. This keeps you focused on your goals while still coming across as a team player.

It’s too easy for last-minute requests, distractions, and fillers to take control of your time and to-do list, leaving little room for high-impact work. But when you start to pay attention to these hidden time sucks, you can prioritize the things that matter most to you and your career.

Last fall, I had a person reach out to me who was in charge of a huge change initiative in his company. He asked if I would identify a number of behaviors that leaders should avoid at all costs.

I asked him if it wouldn’t be better to identify behaviors that would positively impact every leader’s effectiveness. He asked me why he should make the distinction. I explained that when we tell people what not to do, they usually end up doing the very things we told them to avoid.

He asked me how I knew that. When I was being trained as a ski instructor in my college days, we were told not to say, “If you get out of control, don’t look at the trees.” Rather, they asked us to tell people, “If you get out of control, look downhill where you want to go.”

When we tell our brain what not to do, it may do what we don’t want in absence of clear directions of the correct course of action. In the end, my client pressed me for my “don’t” list rather than a list of effective behaviors.

Here are 12 behaviors that leaders should avoid, along with ideas for what to do instead.

1. Don’t communicate clearly

Give your directions and let that be that. People should know what you mean when you tell them what to do. Also, don’t allow questions, expression of concerns, or ideas for improvements along the way.

What to do instead: You should do all you can to communicate clearly and distinctly. If you have any doubts, ask questions to clarify and check your understanding and theirs.

2. Don’t invite input

People should just do their jobs. You shouldn’t ask them if there is a better way of doing what they should already know how to do.

What to do instead: Ask for input. People who actually perform the tasks may have ideas of what works well and what doesn’t. Allowing people to make contributions will enhance performance and results.

3. Don’t invite people to identify what they need

If you are always asking people to identify what they need (time, people, equipment, or more money), you run the risk of giving them an inch and them taking a mile.

What to do instead: Offer support along the way. Identify what is working and where people are getting bogged down. Make any needed adjustments that will help with the completion of a project.

4. Don’t express appreciation

After all, you pay people for doing their jobs; why should you verbally recognize them and express appreciation for what they are supposed to do?

What to do instead: Smart leaders go out of their way to observe people and catch them doing the right things. They step up and express appreciation for the work people do and the value and contributions that they make.

5. Don’t take the time to get to know your people personally

Getting to know someone on a personal level is not necessary. You are better off keeping to yourself than wasting time talking with people about non-work topics.

What to do instead: People want to connect and know their leaders. Getting to know each person on your team, their history, their goals, and their aspirations will help you establish rapport and make personal connections. People generally want to know that co-workers care about them and respect them for their contributions to the team’s success.

6. Don’t jump in and assist when things don’t go as planned

You don’t have time to worry about how people are doing at their work; they’ll figure it out. If they don’t get good results, you can always blame them. Stay out of the way, and let them work things out on their own.

What to do instead: Being involved when assistance is needed demonstrates commitment and teamwork toward a team goal. You should never be afraid to offer suggestions, share your expertise or backfill when there are not enough hands to do the work. Offering support when it is needed will demonstrate your commitment to people’s success.

7. Don’t trust people to do their jobs

No one can do as good of a job as you can. Why take the chance that your team can do the work to your satisfaction if you don’t manage every step of the process? Constant supervision will ensure that even your poorest performers will turn in good results.

What to do instead: Demonstrate that you are willing to give complete autonomy to people to do their jobs. You can offer training, support and assistance during the entire life of a project. Until people clearly seek your help, assume their best intentions and allow people to do their work. If results are less than expected, you can work with the individuals as needed to strengthen the outcome.

8. Don’t offer feedback, especially when the desired results aren’t achieved

The negative consequences of poor results should be enough to motivate and help people course-correct their behavior.

What to do instead: People love feedback. They want to know when they did the right thing, and they want to know how to improve. Never underestimate the power of giving others feedback. Things won’t change or improve without the benefit of useful and specific feedback. Providing feedback should become a regular function of assessing the quality of your results.

9. Don’t worry about throwing people under the bus

If people are not performing and are to blame for poor results, then they deserve what they get. If you are the leader, it isn’t your fault when others don’t perform. People should take the blame if they are to blame.

What to do instead: Blaming others does not solve a problem. If people don’t get the results that you expect, the first person you should look at is yourself, the quality of your communication, and the clarity of your directions. Then you should hold a conversation to identify what went awry and what should be done to address the current challenge.

If you are the kind of leader who cannot take responsibility, then people will quickly learn that they don’t need to take responsibility, either.

10. Don’t take time to celebrate successes

Taking time and money to celebrate team or individual success is wasted effort. Usually, people are only interested being rewarded with something of monetary value. If you can’t give them that, why bother?

What to do instead: Any time your team meets a milestone, you should take the time to celebrate their success. There are many inexpensive ways to recognize people and their efforts. Taking the time to celebrate in some way sends the message that people are important and that their efforts are recognized and appreciated.

11. Don’t worry about developmental opportunities

You don’t have the budget to send people to training, and it’s a waste of resources. You don’t want people to get distracted from their job. People can worry about that on their own time.

What to do instead: People want to grow and develop. They also want to expand their skills and capabilities so they can do their job better. If you don’t know what each of your people wants in terms of personal growth opportunities and support them in their efforts, they will find an organization that will offer them what they want and need to develop.

12. Don’t worry about saying one thing and doing another

Things change and you have the right to change your mind. People should just fall in line and go with the flow. Sometimes keeping your commitments is impossible and people need to be adaptable.

What to do instead: Things change, and when they do, you should be the first one to alert people and explain why it will occur. If you can’t keep your commitments, you need to apologize, explain why, and reaffirm the importance of your commitment to them. Failure to do so will result in a lack of respect, trust, and loyalty.

Hopefully, you recognize the many false assumptions that I offered above as behaviors that leaders should avoid. Your success as a leader depends upon your ability to do the right things for the right reasons.

I’ve made a few suggestions of things effective leaders do; there are many others. Taking time to assess your personal effectiveness and making needed changes will boost your success as a leader and as a team.
